Delivering a project on time and on budget requires planning the sequence of work, tracking progress, and communicating clearly among the owner, designer, subs, and crew. This topic covers scheduling tools like CPM and Gantt charts, the concepts of critical path and float, and the documents that keep a project coordinated.

The Critical Path Method (CPM)

CPM breaks a project into activities, defines which activities depend on others, and links them into a network. The critical path is the LONGEST chain of dependent activities, and because it is the longest, it determines the shortest time in which the whole project can be completed. Activities on the critical path have zero float — delaying any of them delays the entire project. To finish sooner, a manager must shorten (crash or fast-track) work on the critical path; speeding up non-critical activities alone will not help.

Float, Slack, and Resource Leveling

Float (slack) is how long a non-critical activity can be delayed without pushing out the project completion date. Understanding float lets a manager shift the timing of non-critical work and move crews and equipment where they are needed without harming the finish date — a practice called resource leveling. When float on an activity is used up, that activity effectively becomes critical. Tracking float is central to keeping a job on schedule while using limited crews efficiently.

Gantt Charts and Progress Tracking

A Gantt (bar) chart shows each activity as a horizontal bar placed along a timeline, making start dates, durations, and overlaps easy to see and communicate to owners and crews. Managers track progress against the baseline schedule, identify slippage early, and update the plan. Look-ahead schedules (for example, a three-week look-ahead) focus the team on immediate upcoming work, while the master schedule keeps the whole project in view.

Coordination Documents: Submittals and RFIs

Good project management runs on documentation. Submittals (shop drawings, product data, and samples) let the design team confirm that what the contractor plans to install matches the design intent before it is ordered or built. A Request for Information (RFI) is the formal written channel for asking the architect or engineer to clarify conflicts or gaps in the plans and specs. Daily reports, meeting minutes, and photo logs create the record that supports schedule and cost claims if disputes arise later.
